Five Ways to Motivate Employees and Drive Results

How do you motivate employees and drive results at the same time?

When we think about a results-driven leader, we picture someone who is driving with intense focus toward a goal. Eyes front. No nonsense. A person who embodies the message, “Get out of my way, I will win!”

On the other hand, motivation requires that a leader possess a high degree of people skills, directing his or her energy toward inspiring and building positive relationships with their team. This requires taking the time to help employees develop new skills and talents along the way to success.

This is a lot to ask!

How do you, as leader, manage all this without losing your own focus or momentum?

Here are a few simple shifts that will help you both drive and motivate your team.

1. Leverage is your best friend – embrace it.

As a leader, you may feel as though you bear the burden of full responsibility to achieve the goals that have been placed before you. Not so!

Your job is to set the vision, map out the course, assign responsibilities, teach people the right steps to excel, and coach them to the finish line. If you feel as though you are pulling and dragging people to reach this finish line, you are carrying weight that doesn’t belong to you. You have disempowered your team. Your team wants to feel valued and that they contribute toward the larger picture. Put on your coaching “hat” and get out of the way.

2. Your foundation is everything.

Your foundation consists of your plan, your people, and the resources to do the job.

a. Is your plan solid?

Does it contain the “teeth” to leave no room for question? If your people are stalling at certain points, this means you need to clarify how to move forward. And are you regularly checking to see if the plan is moving your team in the right direction? This tells your team you care about them and their success.

b. Do you have the right people in place?

If you have a chronic underperformer, the finger should point back at you. What does this person need in order to perform more effectively? Have that conversation and if you discover that you are part of the problem, adjust and rewind. If, on the other hand, you find that the person simply isn’t the right fit, do yourself, the employee, and the rest of the team a favor and have the critical conversation that has been looming for some time.

c. Are you providing your team with the resources they need to do the job?

This is a big item. If you are asking them to reach the seemingly impossible, you also need to identify what they will need in order to achieve this. A runner can’t run without a well-mapped out course and the right amount of energy bars and water. Likewise, your team member can’t perform to capacity unless he receives the right kind of support and resources. What do your team members need in order to work more effectively? Ask! This helps them to see you have their best interests in mind and want to see them win.

3. “Rinse and repeat” should be your mantra.

It’s not how many steps; it’s how many right steps.

Be careful that you don’t throw your team off course if you aren’t seeing big results quickly. Check your direction, and check the steps you have outlined to get there. I recall leading a multi-million dollar campaign that had never before been achieved. As I learned to put together the strategic plan that ultimately helped us reach and exceed $21.3M in four years (unprecedented!), it was a real eye-opener to realize that just five steps, when repeated over and over, reaped the lion’s share of our results.

Have you identified your own multi-step formula? When you do, and you allow your team to flex and grow while working these steps, it allows them to master these, as well, because they must repeat them many times.

People love learning, and they love achieving. This is motivating. And that is what this does.

4. Evaluate often and collaboratively.

You need to have regular meetings set up to evaluate progress – no surprise (but I’m astounded at the number of leaders who don’t do this).

However, if you want to motivate your people, if you want to help them learn and grow, you will want to conduct your evaluations in a different way.

First, be sure you begin these meetings with celebrating what has gone well. Identify what is working and recognize people for their efforts.

Secondly, identify the “points of learning.” What didn’t work as well as you had hoped? Have your team dissect this with you and keep the focus on the moves and tactics that needing adjusting. No finger-pointing.

Third, address any big concerns, and allow the team to give input as to how these concerns might be addressed. You are allowing them to participate in creative problem-solving and to give them a “voice” in the solution. Again, feeling as though you are part of the solution and that your thoughts count is very motivating and reminds people that they are important to the larger picture.

5. Celebrate.

It is always a sad sore spot with me when leaders are recognized for achievements and efforts, and the team goes unrecognized.

Begin with your team – recognize them for efforts even if you can’t recognize for results.

Identify what about their contribution was helpful – get specific. In other words, saying “Good job on last week’s efforts, Dan,” rings hollow. But “Good job on your efforts to negotiate with our competitor, Dan. I believe your connecting with them will bear fruit,” is much different. Tell them why you are recognizing them and be sincere.

And when it comes time for you as leader to be recognized in bigger meetings, don’t forget to call out how your team helped to win. You truly could not have done this yourself – and you need to recognize this with others.

If you truly want to motivate and inspire your people, let them know they are an integral part of the success.

How do their contributions make a difference? And then, allow them to use these gifts to do so.

Your job is not to run the course alone – it is to coach an entire team to break that ribbon at the finish line. It is when you finally embrace this that you will reach those great results.

Man or Machine: Who Will Win in the Workplace of the Future?

What’s smarter than a human being?

A group of human beings.

Putting our heads together to come up with brilliant ideas and implementation has been recognized for centuries as “brain-trusting,” and is well-known for the rich perspectives, problem-solving, and creativity it can generate.

But now that machines loom larger and smarter, will this mean that we lose brain trust to brawn?

The experts project a loss of 800 million jobs by 2030 to machines.

How will you remain viable and vibrant in the new age of artificial intelligence (AI)?

AI is currently viewed as both an exciting development and a terrible threat. The advances we are able to make today and tomorrow are critical to meet an ever-growing complex world. Yet, we also realize that what has previously been accomplished by humans can now be taken over, at least in part, by machines.

What does that mean for meaningful work for us and for those generations that succeed us?

Will we lose our workplace to the machine?

No.

In fact, work may become more meaningful than ever before – if you and your organization are prepared to meet it.

It is important to understand that we continue to design machines that can take over automated tasks and mundane, repetitive work. We are seeing this in the operation and support of factories and production lines, customer call operations, document classification, and other areas.

With this development, machines will indeed replace a large part of the workforce that has previously performed these tasks.

In addition, machines are now capable of performing other more complex activities such as those requiring the processing of data streams, real-time knowledge, etc. Again, machines will dominate in this particular arena.

Then what is left for us?

How can AI actually benefit and bring more meaningful work opportunities to the human part of the future workforce?

Here are three ways:

1. Opportunities for vertical development.

Instead of emphasizing hard skills and competencies, focus will be on vertical development: developing the ability to perform more complex and adaptive thinking and to “see” with a greater lens and make sense of a world growing in complexity.

Our charge will be oversight and management of machines, rather than performing the tasks.

Abilities required of us at greater levels will be adaptability, network thinking, judgment, and creativity. Acquiring these skills means more career opportunities and greater flexibility in work choices open to us.

The good news is that each of us has been given the seeds to develop vertically – and there are proven ways to develop it systematically.

2. Opportunities to support the need for belonging and growth.

Human beings seek to belong, and they seek growth.

The workplace plays a critical role in helping people to do this. Those organizations embodying a culture of collaboration and offering individual and group growth opportunities will support these needs.

Further, this will benefit the company by lowering employee turnover, and heightening engagement, satisfaction, and productivity. Machines cannot create and support this culture – it is the people alone who are empowered to do this.

What does your company need in order to support this need for belonging and growth?

3. Opportunities to tap into collective intelligence (CI) to become the organization of the future.

CI is shared or group intelligence that emerges from the collaboration and collective efforts of many. And it is key to moving an organization into the future.

Gone is the hierarchical business model of one “general” at the top, several “sergeants” at the next levels, and many “foot soldiers” carrying out the tasks.

Instead, teams are leading teams, from top to bottom – to sideways. As leaders now demand greater leadership at every level, their workforces demand to have more voice and participation in leading the company forward.

We recognize the power of this collective, and welcome the rich brain trust it provides.

As we incorporate greater vertical development, a sense of belonging, and collective intelligence, this means we will have the ability to operate at a higher level of intelligence and meaning than we have ever experienced. And that is pretty exciting!

Five Reasons Your Team May Not Be Candid With You

How engaged is your team? Do the team members come in every day, energized, committed and excited about the work you are doing together? Are they huddled in groups brainstorming and coming up with new ideas?

Or do you get the feeling they need a vitamin shot? Are they sitting around with a second cup of coffee waiting for you to direct them?

What’s the problem?

If your team engagement is low, or its creative juices have dried up, your team members may have decided they just can’t be candid with you.

Why would they think that?

Here are some chief reasons employees aren’t candid with their leader:

1. You suffer from one-way thinking.

Are you really open to other perspectives, or do all your meetings end with your ideas as the only sound ones? If you aren’t open to encouraging and appreciating the ideas of others, people will quickly detect this and shut down. After all – why contribute when it doesn’t ever go anywhere? You will eventually surround yourself with people who simply agree to your ideas, and lose out on the brain trust you have in the room.

2. You don’t do feedback well.

If you don’t genuinely listen for the “gold” in growth opportunities, you are missing out. Your team members may have tried to give you helpful criticism in the past, but if they were met with defensiveness or denial, they will back off and stop trying to work on a better working relationship with you.

3. You’re a self-perceived super hero.

You don’t allow others to contribute. Your mantra is, “I need to start delegating more,” or, “When I ask others to help with X, Y, or Z, I get sub-par work back. It’s easier to do it myself.” If this is you, you aren’t developing your people and taking advantage of their ability to contribute. This will absolutely kill motivation in others.

4. You don’t include them.

You don’t bring others along in the process. If you don’t provide regular and meaningful updates to developments in the company and team initiatives, you aren’t empowering your people to stretch their critical thinking skills about how this affects what they are doing. If you find yourself simply telling people what to do all the time, you are probably guilty of this.

5. You’re a perfectionist.

Do you tend to come across as critical or judgmental, or demand perfection the first time around (ask your spouse or significant other if you don’t know – he or she will tell you!)? If so, you aren’t leaving room for your team to consider failures as learning points, and creative ideas as possible innovation for your company. Your team will tend to play safe and play small, so that you get smaller, safer work that appears perfect. But you will lose out on the new and innovative ideas and work they might bring. Consider this: Life, work, and leading are not about you and everything else being perfect. It’s about all this being exceptional.

If you suspect that your team is holding back, not being genuine, have a conversation with them. Ask them what they need in order to be more candid – and be prepared to receive their feedback as your own point of learning.

Seven Steps to Providing Supportive Feedback

Have you ever had an employee ask for feedback?

In theory, this is a good thing. After all, who doesn’t want to lend a hand when a colleague or report asks for help – especially when it pertains to their effectiveness on the job?

Or perhaps you see the need to give an employee feedback, even when they haven’t asked for it.

Either way, you may not feel safe or comfortable as you think about what might happen as a result. Your intention to help may be met by the employee becoming defensive, hurt, or angry.

What then?

How do you handle this? How do you provide information that is candid and in their best interest, and do so in a way that doesn’t backfire?

Seven Steps to Providing Supportive Feedback

1. Be thoughtful and specific about what you both want to accomplish.

Whether your employee has initiated the conversation by asking for feedback, or you have recognized that feedback is needed and have asked them to talk to you, you will want to identify why the feedback is needed and how this will help them, their team, and the company going forward. This will help you frame the conversation supportively, and help them to understand impact.

2. Set up an appropriate setting for your conversation together.

Make sure you and the employee have some dedicated time and are in a place that is quiet and confidential. Feedback provided in passing or in a public place is neither respectful nor beneficial.

3. Emphasize to the employee your desire to be helpful by providing feedback.

If they have initiated this conversation, thank them for placing confidence in you as part of their growth trajectory. If, on the other hand, you have initiated the conversation, you can share that part of your role is to help them grow into more of their potential, and that you take this seriously. In either case, you will want to convey that you come with best intentions and the desire to support them.

4. Affirm them first for the value they bring to the team and the company, noting some of the key strengths you appreciate in them, and how these strengths benefit the company.

Be specific. Use illustrations. For example, saying that someone brings a lot of strengths to the table is too vague and may sound dismissive. On the other hand, identifying that someone exhibits a lot of integrity in the way they deliver results on time or include others, for example, during the last major project…well, you can see the difference. Follow the latter illustration as you recognize their value.

5. Pay attention to your language as you point out growth opportunities.

Let’s say that your employee has a habit of over-promising and under-delivering. Rather than say, “You are untrustworthy,” or “I can’t count on you,” use an illustration to show how their behavior impacts the situation. You might say, “You and I agreed on a deadline for your piece of the XYZ Project. When you were unable to meet this, it meant the team was delayed two weeks in completing their portion so that we could deliver to the customer on time.”

6. Tell them what you need and offer your help by coaching them on this going forward.

Following our illustration, ask them, “Can you shed light on this? Is there something I am missing?” Pause and allow them to respond. If they do not realize this problem is isolated, you may want to give a second situation where it occurred. Either way, you can then ask, “How can I help you so that this one area doesn’t hold you back?” Asking, rather than telling, will allow them a growth moment, allowing them to develop awareness about the problem, and to identify any possible solutions.

7. Offer a go-forward plan.

You can share any insights you have, once you have allowed them to respond. And be intentional about checking in on a regular basis to share how you feel it is going. Catch them doing right when they are on time, and let them know you appreciate it. Give them feedback, as well, if it occurs again, and ask them to help you identify how you can work together to avoid it in future. Hold shared accountability in this.

Three Trust Indicators

You can talk all you want about time management tactics, learning how to facilitate critical conversations, and mastering conflict resolution.

But unless your team enjoys a high level of trust among its team members, none of these wonderful skills will help your team’s performance.

In fact, your team may be costing your company a lot of money.

Signs of an Unhealthy Trust Quotient

Here are some signs your team may have an unhealthy (and therefore costly) trust quotient.

  • Everything takes longer and seems harder for team members.
  • People don’t do their best work.
  • They easily become disengaged and withdrawn.
  • Their confidence in themselves and others on the team diminishes.
  • They have feelings of complacency or even fatigue.
  • They are not as prone to connecting with each other or sharing information.
  • Grousing about the company may be a common theme.
  • Some might even question if the enterprise is a right fit for them.

What It Is Not

These signs are not to be confused with team overload, where a company over-commits, and its results are felt throughout the organization with inappropriate workloads and deadlines. No, this is not overload.

What It Is

This is a falling away from former collaboration. It’s an unwillingness to participate by speaking up. It’s a reticence to take risks together, and an uncomfortable commitment to the status quo. You may see things like escalated emotions, turf issues, abdication of responsibility or micromanaging, and certainly some hidden agendas.

As you consider what comes with low trust, you can easily deduce what this means to the company.

What do you do when you detect signs that your team needs to build more trust?

You need to determine the source of this lack of trust so that you can rectify it.

According to researchers Dennis Reina, PhD; Michelle Reina, PhD, and David Hudnut, MIA, renewing trust can result in greater accountability, effectiveness, innovation, respect, performance, profitability (need I go on?). The researchers have developed a Team Trust Scale that measures three areas: trust of character, trust of capability, and trust of communication.

How does your team rate?

I have taken the researchers’ indices of a high level of trust in these areas and paraphrased statements with which you and your team members can rate yourselves.

Using a scale of 1-5, with 5 being highest. How do you rate?

Trust of Character

  • I manage expectations
  • I establish boundaries
  • I delegate appropriately
  • I encourage mutually-serving intentions
  • I keep agreements
  • I am consistent

Trust of Capability

  • I acknowledge people’s abilities and skills
  • I allow people to make decisions
  • I involve others and seek their input
  • I help people learn skills

Trust of Communication:

  • I share information
  • I tell the truth
  • I admit mistakes
  • I give and receive constructive feedback
  • I maintain confidentiality
  • I speak with good purpose
