Do you have a team member who has stumbled into leadership? You know, that person who, because they are talented, has been pushed to promotion at every turn.

This is a problem, because accidental leaders are often elevated without being provided the proper support.

That’s why many of them fail.

How can you tell if you have an accidental leader – and how can you help them to succeed?

Recognizing your accidental leader

You have a team member who has been promoted because they were talented at a functional specialty. Or someone above them in the hierarchical structure has left the business and they have been asked to fill the gap.

But your accidental leader is floundering, now. Even though they have area-specific skills, they struggle with core competencies and interpersonal relationships. They may have a challenge managing multiple pieces, or they have not gained the respect of his reports. This slows down an entire area of operation.

Your accidental leader has a limited shelf life and time is running out.

If you are like most companies, your organization is full of good people in this situation, and their lack of ability is compromising your ability to do business.

How can you turn this around?

The components to successfully developing their leadership is the same, whether you are intervening with one accidental leader or several.

  1. Co-design their 90-day plan.

Work with your accidental leader to outline the focus of their first 90 days. This plan should include targeting short-term wins to build reputation, steps toward long-term goals for focus and traction, important activities for visibility, and key stakeholders to include in their initiatives to build influence. The plan allows you to mentor them as they make progress, pinpointing any areas that require a teaching moment.

  1. Provide the right kind of support.

The accidental leader needs support through formal and informal training. Coursework addressing important elements of leadership such as communication, influence and agility should be included. The new leader should also be paired with a seasoned “buddy” who helps them to learn the ins and outs of being on the executive team, fast-track strategic networking, and serve as a sounding board.

  1. Fast-track their potential through sponsoring them.

You, as seasoned leader, can help them to gain great credibility by being their sponsor (some refer to this as “champion.”) Moving beyond mentoring, a sponsor is an advocate invested in a protégé’s success. Advocacy can take the shape of positioning the accidental leader and opening doors and facilitating career-building opportunities for the new leader.

What keeps CEOs up at night?

Lots of things.

But their #1 concern is attracting and retaining great talent.

And many companies do better at attracting this talent than keeping it.

How much are you losing if you can’t figure this out?

That depends. If you need to retain highly complex positions (managers, software developers and such), you risk missing out up to 800% more productivity, because superior talent is up to 8 times more productive (Keller and Meaney, Leading Organizations).

What is the answer?

Make your company so attractive that no one wants to leave.

Here are five ways to do this:

1.  Develop a high-trust culture.

Trust serves as the foundation for all else. Trust is the incubator for healthy communication, collaboration, empowerment, productivity, profitability…in short, all components that support working at highest and best levels.

Does your company lean on “control and monitor” behaviors or heavy compliance?

These are early signs of a problem. How do you begin to turn this around?

It begins with you. Determine how trustworthy you are as CEO, because your company will rate no higher than its leadership. Download the trust infographic and rank yourself – and then ask those closest to you to do the same. Compare. Where do you need to begin developing more trust with your people?

2.  Foster a company-wide growth mindset.

This kind of mindset is the stuff of motivation and innovation.

A fixed mindset reflects a closed attitude. Language includes phrases like, “That idea won’t work,” or “It can’t be done right now.”

Growth mindset attitude and language, on the other hand, will reflect phrases such as “How might this work? How might this be possible?” Failure is seen as a way to learn and not as a reason to stop trying.

If you notice there are just a handful of people always making decisions for everyone else, this is an indicator that you are not fostering a growth mindset in your employees.

Where can you start?

Begin by what is right in front of you – applaud all new ideas. When asking for input, make it a rule that whenever someone volunteers a new idea, that the first person to speak after that must say something positive about the idea, whether they agree with it or not. This sends the message that all people have something valuable to contribute, and it fosters creativity.

3.  Recognize and reward the right things.

Are you emotionally biased toward certain employees and against others?

On a company-wide basis, make sure that your systems and processes for recognition are standardized. Form a taskforce to evaluate this.

And then, have this taskforce identify what should be recognized. Go wide! The way in which you acknowledge things such as caring and supportive behaviors can go a long way; these certainly are influences on business outcomes. And on a personal basis, please take the time to acknowledge contributions and jobs well done. It is free to mention people in meetings to thank them for their efforts – and this kind of approach fosters a caring culture that goes far.

4.  Empower your people.

If you feel your people need higher accountability, it may be your systems and processes and not a lack of talent on their part. Start with the basics. Make sure you have clearly outlined expectations for their role and responsibilities.

Then, work together to agree on top goals and priorities for their area of responsibility. Can you show them how these support company-wide goals? Without this foundation, even the best in talent will operate somewhat hesitantly or begin to get lost in the weeds. Make sure you have agreed on a system of reporting that reflects these goals, and which relieves you from chasing your executives for answers (the latter of which is a real trust-killer). By setting this structure in motion, you will empower your talent to move forward with confidence and perform at their best.

5.  Invest in leadership development at every level.

Learning and development is a key concern for companies world-wide. And company talent seeks opportunities for growth and career development. Providing employees at every level with leadership development opportunities meets both objectives well.

When you invest in this, you foster greater performance and contribution – and you can also more easily identify rising stars. And as your company talent receives this focused support, they will feel recognized by the company, and motivated by their growth and future opportunities within. It is surprisingly cost-effective to implement a company-wide leadership development effort. And the ROI is exponential (Note: Executive coaching typically yields an ROI of 4-10 times the initial investment; training with a group coaching component can yield similar results.)

Retaining your top talent requires a healthy and exciting culture. If your culture needs a “reboot,” please understand that this takes time and effort. The payoff, however, is exponential, being key to current profitability and future success.

3 Essential Shifts Every Leader Must Make

Are you prepared to lead into the future?

Most leaders are not.

The world is increasing in complexity, and you as a leader must grow to support change effectively. The problem is that most in leadership have reached the top and stopped growing. They have given in to the false premise that, because they have the ability to meet today’s demands, they can certainly meet what the future brings.

Are you a leader who has reached the top – and stopped?

You may think you have what it takes. However, there are three shifts that, unless you make them, will quickly render you ineffective in the future.

What are these? And why should you pay attention when things are fine the way they are right now?

This week, we’ll talk about the first shift – why you need to make it and first steps to take.

Shift I: Relational Abilities Must Increase

Relational skills are now taking a front seat to all other leadership competencies. Your ability to relate well to others may work well today, but tomorrow’s leadership will need to call on more and to sharpen their emotional intelligence (“EQ”) on a consistent basis.

Why?

Emotional intelligence (“EQ”) is what helps you have high relational skills, and these are paramount to effective leadership.

Here are just some of the ways that EQ facilitates this:

  • EQ allows you to understand how your emotions and actions affect the people around you. This is necessary to regulating the way you interact with others so that you can create bonds and team.
  • EQ provides you with the ability to put yourself in the shoes of others, to understand how they feel, and to consider their perspectives. This ability to empathize can draw people to you and influence them. It can serve to power negotiations in tense times, and to promote compassion, which is a necessary component to embodying powerful servant leadership.
  • EQ promotes good communication. If you have forged bonds and trust with others, you tend to communicate better and more often, avoiding conflict and misunderstandings that poor communication fosters.
  • EQ provides you with the ability to mentor others and shape a healthy culture. Your ability to model high relational skills will serve as the prototype for your entire organization.

And in a world where constant change has become the norm, your ability to relate well to others is what will instill confidence in you and commitment to you on the part of those around you.

The problem is that we relate to others as we have been taught. This means that we bring with us a host of older experiences that color how well we are able to show up with and relate to others. Sharpening your EQ so that you up-level your ability to relate is more important than ever.

Are you already a pro in relating? Is your EQ high? You still need to make the shift to lead successfully into the future.

Here’s why: Emotional intelligence needs consistent exercise to remain effective. Your EQ is a “muscle” that needs flexing on a regular basis, or you will lose it. What’s more, just like working out at the gym, you can’t focus only on bicep curls and expect that the rest of your body will become fit by osmosis.

Use it – or lose it.

In fact, if you neglect your EQ for an extended period, you place yourself in danger of developing what we call Hubris Syndrome. If this is the case, you are now in imminent danger of losing your leadership position and perhaps your company.

How do you avoid this?

Here are 5 steps to systematically strengthen your EQ to support your relational skills.

1. Tap back into your own emotions. For example, how do you typically respond when someone delivers bad news to you? Criticizes you unfairly? Cuts you off on the freeway? By recognizing your emotions, you will be better able to regulate and control them so that you manage your relationships and interactions with others better. Tapping back into your emotions also allows you to recognize these emotions in others and to empathize with them. When you exhibit empathy, you build rapport, as others feel you care.

2. Ask others for their perspective. Leaders develop tunnel-vision when it comes to decision-making. After all, putting out fires all day long, dealing with the unexpected and the myriad of pieces that make up the organization requires fast thinking and acting. However, 60% of all decisions that leaders make are wrong, and this is primarily due to “either-or” problem-solving. “Either we do this, or we do that.” Asking others for their perspective on various issues that arise can give you added insight to expand your options. At the same time you widen your perspective-taking, you also allow others to feel they can contribute to the larger picture. And that’s a great relational skill.

3. Be curious instead of quick to judge. You think you can put yourself in someone else’s shoes, but can you really know how they feel? We bring our own experiences to the mix, and it is wise to ask questions rather than assume that you understand how they feel or what they want. Replace phrases such as, “I know just how you feel…” with ones like, “This feels devastating to me, but tell me how this affects you. I want to understand…”

4. Develop deep listening skills. There is perhaps no greater gift than that of being heard. Exercising deep listening skills is to hear beyond words, to ask questions instead of assuming, and to attune with another so they feel recognized and validated. Developing your skills in this area takes consistent practice, and it is well worth your time and effort. For more on this, see my article “How to Raise Your Influence in Less Than 5 Seconds.”

5. Decide to confront conflict courageously. There is perhaps nothing more damaging to our ability to relate than to allow unresolved conflict to fester. To feel a rupture in a relationship without repair is to foster stress, negative feelings, lost opportunities, and poor modeling for others. The cost of inaction – of allowing the rupture to fester – touches many, affecting the quality of your leadership and the lives of those around you. How high is the trust quotient in your company? If it’s low, you are among the 47% of American companies currently losing significant dollars and competitive edge.

How does trust affect company performance?

Well, compared with people at low-trust companies, people at high-trust companies report: *

  • 74% less stress
  • 106% more energy at work
  • 50% higher productivity
  • 13% fewer sick days
  • 76% more engagement
  • 29% more satisfaction with their lives
  • 40% less burnout

And those factors have everything to do with individual, team, and company performance.

So now what? How do you raise the trust quotient in your organization?

Here are some important steps to building greater trust.

1. Create shared agreement.

You’ve set company goals, but has your workforce integrated these to support them? When was the last time you had your executive team review their areas to ensure these are aligned with the company-wide goals? Do the metrics and milestones support the goals? Are there any conflicting processes or practices that might silo teams from one another?

If so, ferret these out ruthlessly. Otherwise, you are pitting teams against one another, thus causing mistrust to grow.

2. Respect shared accountability.

What are your practices for setting expectations, reporting on progress, and measuring against your projected success?

If any of these are missing, this will create questions and assumptions about the work of others. In the absence of information, people will create stories to make meaning. Unless you have a regular communication process that keeps everyone in the loop, someone may be assuming others are sleeping on the job – or worse. Assumptions are deadly because they erode trust.

3. Be honest.

Do you foresee you will be unable to deliver a product to a customer? Mentor honesty to your company. Make the difficult call to let the customer know as soon as you are aware. Your customer may not be pleased, but will appreciate your integrity.

Once this happens, re-examine your processes and practices to see what needs adjusting so that this is not a trend.

Are you in the planning stages of a downsizing or merger? Plan out your communication plan to your employees. Delivering tough messages is unpleasant, but saying nothing and surprising people is a trust-breaker.

4. Treat mistakes as points of learning.

Model this for your workforce.

Admitting you were wrong about something and sharing what you have learned from it shows others they can do so, as well.

The quickest way to cut creativity and innovation to the quick is to support a culture of perfection. If your employees get the message that perfection is king, they will play it safe by under-committing and performing at a safe, sub-par level because they don’t trust the company to regard them in the same light if they make a mistake.

Celebrate mistakes. It means you support learning, which is part of a successful future.

5. Facilitate “whole-person” growth.

Are you losing employees when they find promotion opportunities outside of your company?

It may be time to chart out the employee journey, with clear tracks, and supportive education and growth opportunities for both personal and professional development.

The organization of the future will keep learning and development as top priority, bringing meaning and fulfillment to its employee base. This creates a trust in them that you have their interests in mind.

Three Ways Compassion Makes Your Business Better

In a recent CBS This Morning interview, Jeff Weiner, CEO of LinkedIn, expressed the importance of compassion in the workplace.

Regarding the organization of the future, Jeff said, “It’s about walking the walk… It’s about looking at different perspectives…it’s about those interpersonal or soft skills…that will set yourself, your team, and the organization up for success.”

To some people, this may sound like fluff.

After all, what’s love got to do with it?

How do you link compassion with success in a way that makes business sense?

First, let’s define what compassion is – and what it isn’t. A short definition of compassion is to have concern for the well-being of others. For more on this – and to learn what it isn’t – see my article on compassion and boundaries.

How does having concern for the well-being of others increase the bottom line?

Here are three ways compassion directly impacts your revenues.

1. Communication.

When compassion is absent from communication, it reflects a lack of willingness to walk in the other person’s shoes.

It is evidenced by little or no interest in hearing the perspectives of others, or in seeking to understand. It is also evidenced by a heightened tendency for reactive and judgmental thinking.

Poor communication can actually cost your company an average of $26,041 in productivity per employee per year. It can cost your managers the ability to perform the work and manage others; and it can cost you your leadership reputation.

2. Team and organizational alignment.

When compassion is absent from a company, teams and team members within teams work in silos.

Silos are responsible for missed deadlines, arguments over who is responsible for what, distrust, poor assumptions about others, conflict – the list goes on. The energy in such a business is negative and draining to the soul, and productivity is low as a result of it.

Do you consider yourself a compassionate leader? Be careful. Hubris Syndrome can creep up quickly, and you may discover you have actually compromised your leadership. For more on this, see my article: “Can You Lead with Heart and Get Results?”

3. Competitive advantage.

Caring for others gives you a corporate edge. But when compassion is absent, it has been proven to compromise your employees’ feelings of safety and loyalty.

They doubt that learning, collaboration, and innovation are possible at your company and can shut down, which impacts the bottom line. Service quality suffers without compassion, and the employee’s desire to empathize with others and move beyond personal bias to form a team suffers as well.

It is time to identify and take action on strategies for the workplace that ignite compassion, because, as you see, love and results do, indeed, go hand in hand.
