Do You Have an Accidental Leader on Your Team?

Do you have a team member who has stumbled into leadership? You know, that person who, because they are talented, has been pushed to promotion at every turn.

This is a problem, because accidental leaders are often elevated without being provided the proper support.

That’s why many of them fail.

How can you tell if you have an accidental leader – and how can you help them to succeed?

Recognizing your accidental leader

You have a team member who has been promoted because they were talented at a functional specialty. Or someone above them in the hierarchical structure has left the business and they have been asked to fill the gap.

But your accidental leader is floundering, now. Even though they have area-specific skills, they struggle with core competencies and interpersonal relationships. They may have a challenge managing multiple pieces, or they have not gained the respect of his reports. This slows down an entire area of operation.

Your accidental leader has a limited shelf life and time is running out.

If you are like most companies, your organization is full of good people in this situation, and their lack of ability is compromising your ability to do business.

How can you turn this around?

The components to successfully developing their leadership is the same, whether you are intervening with one accidental leader or several.

  1. Co-design their 90-day plan.

Work with your accidental leader to outline the focus of their first 90 days. This plan should include targeting short-term wins to build reputation, steps toward long-term goals for focus and traction, important activities for visibility, and key stakeholders to include in their initiatives to build influence. The plan allows you to mentor them as they make progress, pinpointing any areas that require a teaching moment.

  1. Provide the right kind of support.

The accidental leader needs support through formal and informal training. Coursework addressing important elements of leadership such as communication, influence and agility should be included. The new leader should also be paired with a seasoned “buddy” who helps them to learn the ins and outs of being on the executive team, fast-track strategic networking, and serve as a sounding board.

  1. Fast-track their potential through sponsoring them.

You, as seasoned leader, can help them to gain great credibility by being their sponsor (some refer to this as “champion.”) Moving beyond mentoring, a sponsor is an advocate invested in a protégé’s success. Advocacy can take the shape of positioning the accidental leader and opening doors and facilitating career-building opportunities for the new leader.

Is Your Leadership Team Out of Alignment?

What’s happened to your leadership team? You have carefully chosen each member and empowered them to do great things. Yet, you aren’t getting the results you want.

Could it be that your team is out of alignment?

Telltale signs can include subpar performance, poor decision-making, executives at odds with each other, units working at cross purposes, and a rise in conflict.

How can you fix this?

Because if you don’t, your organization will reflect this at every level. Productivity, revenues, reputation – the list goes on.

First, understand that you must look at two kinds of alignment: strategic and cultural.

Strategic Alignment

Strategic alignment is what is necessary for a team to operate well together in their goals and actions so that the organization’s agreed purpose and vision are met. I can tell if a leadership team is out of strategic alignment by having each member list out their internal and external initiatives and comparing these with the organizational vision and goals. If the team member’s initiatives don’t support the larger vision and goals, this means it is time to review and redirect. If this seems like your team’s challenge, it is an opportunity for teambuilding through conducting some actionable strategic realignment sessions.

Cultural Alignment

Cultural alignment is met through team members’ commitment to shared attitudes, behaviors, and actions so that the organization’s values and principles are reinforced. When I work with leadership teams and detect unspoken conversations, silos, turf wars, and a hesitancy to make tough decisions in order to move forward, I know it’s time to revisit their mission, values, and team charter (their team values “in action,” or “group norms”). Most leadership teams have not taken the time to define their team charter so that they can enjoy a dynamic, shared culture. When I work with them to develop this, the positive cultural outcomes ripple throughout the entire organization.

When You Get Thrown Under the Bus at Work

If you’ve worked long enough, then you probably know what it’s like to be thrown under the bus. This idiomatic phrase means to have your reputation deliberately sacrificed by another for that person’s personal gain or advancement.

What do you do when you are caught in the middle of this situation? And how do you recuperate from such a betrayal?

Cameron was a rising star whose contributions were always appreciated on any team. Newly promoted to Executive Vice President, he was assigned to expand the company’s reach into all 50 states.

One particular project involved another executive, Sandra, who had been a contender for Cameron’s position. She was cordial as they worked together on this, but when the time came to report formally to the board on how the initiative was shaping up, she blamed her lack of progress on Cameron.

“I’m afraid I haven’t been able to move forward as I would have liked,” said Sandra. “It’s been a little difficult to get the information I need to do my part since Cameron has been consumed with all of his other projects. You’ve been hard to chase down, my friend,” she gave Cameron a rather condescending smile. “We’ll just have to try harder.”

Cameron told me later that the top of his head become so hot when this happened that it felt like it was going to explode. He looked at Sandra in disbelief. He had been accessible at every turn, and had told Sandra how to reach him if she couldn’t find him. And this? This was clearly a move to discredit him as leader in his new position.

What would you do if a colleague threw you under the bus?

Here’s what Cameron did – and what I want to share with you, so that if you find yourself in a similar situation, you can recoup quickly and rise victorious.

1. Pre-empt any barreling bus by making sure you already have a solid reputation.

The best way to avoid people doubting your ability to do the work is to establish a strong track record through your integrity (your approach) and your ability to execute and deliver (your competence). When you have this background experience, people will remember when an isolated incident questions your leadership.

Cameron enjoyed a stellar reputation with others and so those in the room witnessing Sandra’s blame quickly questioned her motives – not Cameron’s abilities.

2. Take a short walk before you decide how to handle this.

Before you decide how you want to address being run over, take a short walk. Get outside, breathe, move around. It’s important to take a pause as you process what just happened and what you want to do to remedy it. On mental, emotional, and physical levels, this gives you the spaciousness of time to cool down and think through a best response.

Cameron got out the door as soon as the presentation was over and took a good 10-minute walk before he calmed down enough to process. Once he got his emotions under control, he was able to think through next best steps for salvaging his reputation with the board.

3. Confront for the record.

Meet with the person who just threw you under the bus.

Cameron was direct and thoughtful. “Sandra,” he began. “I was surprised in there to hear that you didn’t get the time you needed with me in order to meet the deadline. I must apologize if I appeared inaccessible. Can you share more?”

Sandra, of course, was hedging, hemming, and hawing. She knew she was caught, but thought she could wiggle out. “Well, Cameron,” she answered, “whenever I would walk past your door to check in, you seemed very busy…on a conference call, in the middle of a meeting…it was just very awkward.”

Cameron didn’t back down, but created a net for the future. “Sandra, in future, if I seem caught up and don’t notice you, it will be helpful if you shoot me an e-mail or call to schedule time. This project is high priority – and I will always make time for you as a valued team member to support you in your part.”

Sandra was caught and she knew it. The excuse was lame – but she was proud. She agreed that next time, she would make an appointment. “And one more thing, Sandra – if you aren’t not getting the answers or resources you need from me, I hope you will tell me so that I can rectify that. Will that work for you?” Sandra was officially put on notice – no more blame game.

4. Restore your reputation through a third-party champion.

At times like these, you know that anything you say publicly will simply sound like defensive excuses. In this case, you need a champion to boost your good name. Pick a trusted colleague who has influence or “power clout” with those who witnessed the crash and share what has happened. Allow them, over the next few days, to do some subtle, positive PR on your behalf when you aren’t in the room.

Having someone else speak highly of you and your abilities in this way is powerful. You take the high road; your colleague reinforces how great you are doing and why you are definitely the right person in the right seat – and you can relax.

If you have ever been thrown under the bus, then you know how devastating it is.

Be sure you are a person who never resorts to that – and commit to being a champion for others.

“How you do one thing is how you do everything.” ~ Madeline Albright

Thirty years ago, a business owner named Dave found himself in a critical position. A key employee had been found embezzling, and the company faced a $1 Mil shortfall. To Dave’s business, this was the difference between surviving and sinking.

After examining his options, he felt the only thing he could do was to sell the business or find a partner who would invest money to help stabilize the company. As luck would have it, he found a man named Ed who owned quite a few businesses similar to his, and who was willing to become a partner with Dave to save the enterprise’s future.

One day, as they were finalizing terms of the partnership, Dave and Ed went to lunch.

During the meal, something happened that should have tipped Dave off about Ed’s character. But he ignored it. He was desperate for funds and reasoned that the incident had nothing to do with how Ed would conduct himself in business. And because he chose to ignore this incident, it wound up quietly hurting Dave for the next 30 years.

What was the tip-off to Ed’s character during that fateful lunch?

When it was time to settle the $48 food bill, Ed offered to pay. The server brought change from Ed’s two $20 bills and the men left for their cars. As Dan and Ed stepped into the parking lot, Ed chuckled as he folded his money into his wallet.

“That gal needs to pay more attention,” Ed said. “Instead of giving me $2 change, she gave me a $1 bill and one of my $20 bills.”

“Ed – that’s obviously a mistake on her part! You’re going to return it, right?” asked Dan.

“Are you kidding?” said Ed. “If someone is going to be that careless, it’s money for me and a good lesson for them.”

Dave felt terrible. He went home and wrote an apology letter to the restaurant. Without disclosing who the offender was, he enclosed a $20 bill as repayment.

The next week, Dave and Ed signed partnership papers. Ed contributed the agreed-upon cash infusion to the business and thus saved it. He brought in a managing administrator to manage the company as agreed. Over the next 30 years, Dave enjoyed residual income from the business without having to manage it, and Ed’s appointed administrator operated as per Ed’s directives.

One day, Ed fell terminally ill, and Dave was called in by a key executive to talk about the future of the company and the partnership interests. As Dave and the executive went over opportunities, it slowly came to light that the business was charging Dave a disproportionately higher amount for expenses in facilities, upkeep, and business development for 30 years. The amount of money that should come to him as profit was staggering. Dave felt physically sick. These funds could have made a great difference to him and his family over the 3 decades that had passed, but he was now a weary 87-year-old widower with little energy left to fight the battle.

It was then that he thought back to that first lunch with Ed and heard his words, “If someone is going to be that careless, it’s money for me and a good lesson for them.”

The fact is, character does matter. Madeline Albright’s quote “How you do one thing is how you do everything,” rings true.

Now, most of you reading here will quickly say that you would have given back the $20 on the spot. I am confident that you would have done so. But no matter how honest you are, might there be other areas in your personal conduct or ways of doing that need fine-tuning?

Character does matter.

Here is a list of 10 common character flaws that have significant repercussions in life and work.

  1. Are you punctual and thus respectful of others and your time together, or are you perpetually late, signaling to others that they are just “not that important”?
  2. Do you respect good boundaries with others, or do you tend to blur the lines to the point where you become entangled in problems that aren’t yours?
  3. Are you careful as you commit to others, or do you tend to overpromise and under-deliver or default?
  4. Do you seek always to understand first, or are you prone to snap judgments before you investigate fully?
  5. Are you respectfully honest when asked for feedback, or do you gloss over the truth as you seek to please others?
  6. Are you open to constructive criticism, or do you take a defensive stance as you find excuses for the behavior in question?
  7. Do you seek to reconcile or release undesirable stress in healthy ways, or do you tend to carry resentment around like a boulder, compromising your relationships (and your health)?
  8. Are you quick to support others when they are a topic of gossip, or do you jump on the injurious bandwagon with the crowd?
  9. Are you respectful of what’s yours and what is company property, or do you find yourself taking home a few pens or empty file folders for your own use, because you tell yourself “it really doesn’t matter.”
  10. Do you operate from a place of generosity, or do you race to get that proverbial front parking spot before the other person does?
